Client Background and Project Challenge

The client was an experienced Singapore distributor with established online and offline channels in personal care and daily consumer products. With a stable local customer base, the client planned to enter the premium pet grooming market by creating an independent brand for a more specialized audience.

The client understood local retail operations and consumer purchasing behavior, but this was its first time developing pet grooming products. The category required different expertise in cleansing balance, coat condition, fragrance intensity, ingredient selection, and pet-specific product experience.

The local market also presented a positioning challenge. Many available products relied on similar mass-market formulas and competed primarily on price. The client wanted to avoid launching another generic grooming product and instead build a smaller premium line with clearer functional and sensory differentiation.

The project needed to address several connected requirements:

  • Develop products suitable for Singapore’s humid tropical climate
  • Balance effective cleansing with coat-conditioning support
  • Avoid an excessively dry, rough, or tangled after-feel
  • Create a softer fragrance experience for pet grooming
  • Improve odor-management and scent performance without relying on heavy perfume
  • Review ingredient and production requirements for the intended market
  • Establish a premium position beyond standard mass-market formulas

The challenge was not simply to create another pet shampoo. The client needed a differentiated grooming system that connected cleansing performance, coat care, fragrance, and market positioning.

Our Solution

Step 1: Defining a Differentiated Product Position

We began by reviewing the Singapore pet grooming market, local climate conditions, common coat-care concerns, and the product experience expected by premium pet owners.

Based on this review, we defined four priorities:

  • Gentle and balanced cleansing
  • Combined cleansing and coat-care support
  • Odor-management positioning
  • Softer and more distinctive fragrance profiles

This framework gave the client a clearer development direction before sampling began. The new line would compete through its overall grooming experience rather than price or packaging alone.

Step 2: Rebuilding the Initial Formula

The first sample round exposed several issues. Cleansing strength was not properly balanced, the coat felt dry and more difficult to manage after washing, and the overall experience did not support the intended premium positioning.

Rather than making minor surface-level changes, we reviewed the formula structure and rebuilt the core cleansing and conditioning system. Our R&D team rebalanced the surfactant combination, strengthened moisture and conditioning support, and reassessed ingredient options intended for pet grooming products.

The objective was to maintain effective cleansing while improving softness, manageability, and the coat’s after-wash feel.

Step 3: Refining the Fragrance Experience

The initial fragrance direction also required substantial adjustment. The scent felt too sharp and overpowering, while its performance after use did not match the client’s expectations.

We moved away from a heavy perfume character and tested softer herbal, clean, and fresh fragrance directions. The formula and fragrance were evaluated together because scent intensity, fragrance profile, retention, coat feel, and overall product perception all affected the final experience.

Several rounds of fragrance adjustment and practical sample evaluation were completed before the direction was confirmed.

Formula and Fragrance Refinement Summary

The Result

After multiple rounds of formula and fragrance refinement, the final samples better matched the client’s expectations for cleansing balance, coat feel, fragrance quality, and premium positioning.

The project delivered:

  • A clearer premium pet grooming position for the Singapore market
  • A better balance between cleansing and coat-care support
  • Softer and more suitable fragrance directions
  • Improved coat feel and overall sample experience
  • A more structured path for compliance review and production planning
  • A differentiated product foundation for the new pet care brand

The client entered the category with a developed product concept rather than relying on standard mass-market formulas, creating a stronger foundation for production and brand launch.

What Similar Clients Can Learn

  • Takeaway 1: Distribution experience does not replace product development expertise
Established channels and local customers are valuable, but pet grooming products require category-specific decisions about cleansing, coat care, ingredients, fragrance, and daily use.
  • Takeaway 2: Stronger cleansing is not always better
A pet grooming formula must clean effectively without leaving the coat excessively dry, rough, tangled, or difficult to manage.
  • Takeaway 3: Fragrance must be developed for the category
Fragrance approaches used in human personal care cannot automatically be transferred to pet grooming. Intensity, profile, retention, and the overall grooming experience need to be evaluated together.
  • Takeaway 4: Initial sample problems should be resolved before production
A weak first sample does not necessarily mean the product direction should be abandoned. Careful review, formula restructuring, and repeated testing can reveal a more suitable direction before bulk production begins.
