Quick Overview

  • Client Type: Skincare Brand

  • Market: Malaysia

  • Product: Facial Skincare Set (Cleanser, Toner, Serum, Face Cream)

  • Project Type: Custom Facial Skincare Set Development

  • Main Need: Climate-adapted formula development, product texture planning, Halal compliance support, and packaging optimization for shipping stability

  • Project Outcome: Stable skincare set developed with improved usability, compliance readiness, and export-friendly packaging structure

This case study is based on a Malaysian skincare brand looking to develop a complete facial skincare set designed for local consumers.

The client aimed to build a set combining functional performance and commercial competitiveness, while ensuring suitability for Malaysia’s hot and humid climate, Halal compliance, and cross-border shipping requirements.

Our team supported the project through market research, formula direction planning, texture selection, Halal compliance coordination, and packaging optimization.

Client Background

The client was a Malaysia-based skincare brand with strong local distribution channels and retail experience.

The brand intended to expand into a facial skincare set system, including:

However, this was the client’s first time developing a complete skincare set with structured product layering.

The client had strong market knowledge but limited experience in:

  • Climate-specific formulation for hot and humid environments

  • Halal certification requirements for skincare ingredients and production

  • Export packaging standards for cross-border shipping

  • Texture coordination across a full skincare routine

As a result, product direction, texture design, and packaging system were not clearly defined at the beginning of the project.

The Challenge

The challenge was not about launching a skincare brand from zero. The client already had market presence and distribution capability.

The real challenge was building a coherent facial skincare system that could perform under Malaysia’s real usage conditions while meeting commercial and compliance requirements.

Key challenges included:

  • Developing formulas suitable for hot and humid climate conditions

  • Creating lightweight, fast-absorbing textures preferred by local consumers

  • Ensuring compatibility with Halal certification requirements

  • Defining clear functional positioning for each product in the set

  • Selecting packaging materials suitable for international shipping stability

  • Reducing risk of leakage and breakage during transport

Without addressing these factors, the skincare set would struggle to achieve market acceptance and operational stability.

Our Solution

Step 1: Climate-Based Product Direction Planning

We first analyzed skincare consumption patterns in Malaysia’s hot and humid climate.

Based on this, we defined three core functional directions for the set:

  • Hydration and moisture balance

  • Brightening and skin clarity support

  • Early-stage anti-aging maintenance

We recommended lightweight, water-based textures as the base of the product system to ensure comfort in daily use.

Step 2: Texture Testing and In-Factory Sampling

During the client’s factory visit, we prepared multiple texture prototypes for real-time testing.

The client compared different:

  • Absorption speeds

  • Skin feel (light vs rich)

  • Hydration performance

  • After-feel under humid conditions

Through hands-on evaluation, the client confirmed a lightweight, fast-absorbing texture system as the core direction of the entire set.

Step 3: Halal Compliance and Packaging Optimization

To support market expansion, we assisted the client with Halal certification requirements, ensuring ingredient selection and production processes aligned with compliance standards.

At the same time, we optimized packaging for export logistics:

  • Replacing fragile glass containers with PET materials

  • Adding leak-proof structural design

  • Reinforcing bottle sealing to reduce transport risk

During pre-production review, we identified additional risks in packaging shock resistance and transport durability.

After two rounds of structural improvement, the packaging failure rate was significantly reduced, improving shipment reliability and end-customer experience.

Key Problem We Solved

From Product Concept to Climate-Ready and Export-Safe Skincare System

The core challenge was not formulation alone, but aligning climate adaptation, compliance, and packaging reliability into a single system.

Problem AreaWhat We FoundWhat We Improved
Climate SuitabilityOriginal formulas were too heavy for humid weatherShifted to lightweight, fast-absorbing textures
Product System LogicFunctions were not clearly structured across the setDefined hydration, brightening, and anti-aging roles
Halal ComplianceNo clear ingredient/certification pathAligned with Halal-friendly requirements
Packaging StabilityRisk of leakage and breakage during shippingUpgraded to PET + leak-proof design
Transport SafetyInsufficient shock resistanceImproved structural packaging buffering system

Instead of treating each issue separately, we built a unified product system aligned with both market usage and logistics requirements.

The Result

The final facial skincare set achieved a more stable structure, improved usability in humid climates, and stronger readiness for distribution and export.

The project helped the client achieve:

  • A complete climate-adapted skincare set

  • Improved lightweight texture experience for local consumers

  • Halal-compliant formulation direction readiness

  • Safer packaging design for cross-border shipping

  • Significantly reduced transport damage risk

  • Stronger foundation for scalable product expansion

For this client, the value was not only product development, but also building a practical system connecting formulation, compliance, and logistics into one commercial-ready structure.

What Similar Clients Can Learn

Takeaway 1: Climate conditions should define skincare texture design

In humid markets, texture performance is just as important as ingredient selection.

Takeaway 2: A Skincare Set Is a System, Not Individual Products

Each product must support a clear functional role within the routine.

Takeaway 3: Compliance should be integrated early, not added later

Halal and regulatory requirements influence ingredient and production decisions.

Takeaway 4: Packaging is part of product performance

Transport stability directly affects brand reputation and customer experience.
